How We Work

Discovery. Architecture. Roadmap.

Four deliverables in 30 days. Ready for your team to run. Implementation support if your team is underwater.

One person accountable. AI-augmented delivery.

AI doesn't sit in your stakeholder meeting and read the room. It doesn't know that your CFO needs the ROI framed differently than your CTO. It doesn't understand that the real blocker isn't technical, it's political.

Every strategic decision, every recommendation, every conversation with your team comes from the principal. The AI handles the work that scales: research, analysis, documentation, pattern recognition. The human handles the work that matters.

That's the model. One person accountable, augmented by systems that make accountability possible at scale. The same judgment that ran platforms at enterprise scale is on your call and accountable for your results.

01

Discovery

What we look at

Your current tools, platforms, integrations, and data landscape. How your team actually uses them versus how they were designed to be used. Where AI fits and where it doesn't. We talk to the people doing the work, not just the people managing it.

What you get

A written Discovery Assessment: what you have, what's working, what's costing you time or money, and where AI creates real value versus noise. Not a slide deck. A document your team can act on and your leadership can review.

What we need from you

Access to the systems we're evaluating. Three to five stakeholder interviews of about 45 minutes each. A designated point of contact who can answer follow-up questions and help us get access without creating a project around the project.

Timeline

One to two weeks. This phase sets the foundation for everything that follows.

02

Architecture

The Platform Decision Matrix

A scored, weighted analysis of your options. We evaluate platforms against your specific constraints: governance requirements, data sensitivity, integration needs, team capability, and budget. You get a defensible recommendation, not a vendor pitch.

The Architecture Blueprint

The technical design your implementation team needs. Governance built in from day one. Data boundaries, human oversight points, integration requirements, and security considerations. Ready to hand to your builders, whether that's your internal team or a partner.

Who needs to be in the room

The person who owns the budget and the person who does the work. We need both perspectives to build a plan that's funded and realistic. Expect two to three working sessions of about 90 minutes each.

How decisions get made

We present options with trade-offs, not recommendations without context. Each component of the architecture has clear rationale. No black boxes. No "trust us." You understand every choice because we explain every choice.

03

Roadmap

What the deliverable looks like

A sequenced, budgeted, presentable strategic roadmap. Quick wins first, long-term vision clear. Phased so your team can execute incrementally without betting everything on one launch. Designed for three audiences: your leadership, your technical team, and your finance team.

What happens if you stop here

The roadmap is designed to be executable with or without us. You own it either way. Some clients take the strategy and run it with their internal team or a development partner. Some come back for advisory during execution. Either outcome means we did our job.

Ongoing advisory

For teams that want a strategic partner during execution, we offer advisory retainers. We review progress against the roadmap, help navigate surprises, and adjust the plan as your team learns. Available but never required.

Engagement model

Fixed scope, quoted before we start. Every deliverable defined in writing. A typical Discovery-to-Roadmap engagement takes 30 days and produces four artifacts: the Discovery Assessment, the Platform Decision Matrix, the Architecture Blueprint, and the Strategic Roadmap. If your team is underwater, we can also run the implementation rather than handing it off.

How we handle trust, data, and independence.

Client data stays in your environment

During discovery, we work on your systems with your team present. We operate under NDA from day one. Assessment documents describe systems and processes, never individuals. Your data does not leave your infrastructure.

Vendor independence

We have zero partnerships, referral fees, or reseller agreements with any technology vendor, cloud provider, or AI platform. Our recommendations are based entirely on your requirements and environment. If AI is not the right answer, we will tell you.

Governance-first methodology

Every architecture blueprint includes governance from day one: data boundaries, human oversight points, accountability mapping, and compliance checkpoints. We do not retrofit governance after the strategy is set. It is a design constraint, not an afterthought. How we design governance ›

30 minutes. Real answers.
